Executive Summary: Key Takeaways

  • The Compliance Shortcut: How to navigate complex regulatory landscapes without losing technical momentum.
  • The Sales-Product Paradox: Why shifting focus to sales too early can create a disappointment cycle that erodes customer retention and stunts long-term growth.
  • Mentorship as Scalability: The importance of identifying latent leaders and giving them incremental responsibilities to build a self-sustaining engineering culture.
  • The AI Co-Pilot Future: Why human-led design and architecture will remain the primary value-add of senior IT leaders over the next five years, even as AI automates code generation.

Maxim Donde brings over two decades of experience from the Israeli Army Computer Unit to the helm of OptimusQ. Today’s IT leaders are balancing the aggressive push for market monetisation with the technical reality of lean first-round startup teams. His experience highlights the universal challenges CTOs face when scaling technology organisations, from regulatory complexity and lean teams to the evolving role of AI in software development.

How does Maxim Donde’s background in startups shape his view on technology?

Maxim’s career is defined by a 20-year journey through high-pressure startup environments, ranging from military tech units to NASDAQ-listed ventures. He explains how these diverse experiences led him to his current role at OptimusQ, an automated merchandising platform.

“I started my career in 2000 in the Israeli Army Computer Unit… After my Army service, I joined a company [on] NASDAQ, but it was a startup inside the established company. It was a completely new development, a completely new direction… In 2019, I joined a startup where I’m working to this day in the merchandise field. We provide a platform for companies in the music field, gaming, or other companies with artwork that they want to monetise… The system automatically does all the rest, it creates products, uploads them on different stores like Amazon, collects orders, and ships to the end customer.”

What are the primary challenges facing CTOs in the current economic climate?

Donde identifies two distinct pressures: the rapid integration of AI and the lean team reality of early-stage investment rounds. He emphasises the difficulty of achieving massive technical output with limited budgetary resources.

“Well, I think today, for many CTOs, the main challenge is how we can leverage all the new AI capabilities that are coming into the market… Besides that, the second challenge, which is very relevant to the startup environment, especially for startups in their first round of investment, is how to do big things with a small team. Unfortunately, we don’t have a big budget to have a team of dozens or hundreds. We are trying to do all these things that require quite a lot with a small team.”

Will AI eventually replace the need for human software developers?

While many fear total automation, Maxim predicts a future defined by a hybrid human-AI developer model. He argues that high-level architecture and strategic design will remain a uniquely human domain for the foreseeable future.

“I think a significant part of many people believe that AI will replace software developers in most areas. I doubt it. I think there will still be a place for humans to write code and do software development, even with all the AI changes… Still, I think the main focus will be good design and good architecture. This is something that I believe humans will still do, at least in three to five years. This will continue to be an important part of the CTO’s task and the senior developers’ task to make the right decisions.”

How can lean teams successfully navigate complex regulatory shifts?

Rather than bogging down internal developers with legal paperwork, Maxim advocates for the use of external specialists. He shares a previous experience where this approach allowed the R&D team to focus exclusively on product improvement while remaining compliant.

“We decided to have an external consultant who was in charge of monitoring our product and our development and recommending and emphasising important points where we needed to focus in terms of different regulations. For us, as a development team, the process was pretty clear and straightforward. She reviewed and provided us with the points for improvement and relevant vulnerabilities, and that’s where our focus was… She was responsible for all the documentation and providing all the relevant information.”

What is the most common mistake companies make when scaling?

Maxim warns against the sales-first trap, where marketing budgets outperform R&D capabilities. This imbalance leads to a cycle of customer churn where the product cannot live up to the promises made during the sales process.

“Sometimes the focus shifts to sales too soon, and the product is not sufficiently ready… sales activities outperform R&D activities, and new customers are coming, but R&D is not able to fulfil their requirements in time. It becomes a cycle: we try to bring new customers, but the product is not ready yet, so they are disappointed… and they leave. The company tries to bring in new customers, and the cycle repeats.”

How should leaders approach the development of the next generation of IT talent?

Mentorship, according to Maxim, is about identifying potential leaders early and providing them with micro-leadership opportunities. He believes the hardest part of the leadership journey is the first step, which a CTO must facilitate.

“Identify the relevant people and encourage them to take on more responsibilities, starting with small tasks and being a team leader for those specific tasks… I can remember four or five people from my current and previous teams who became team leaders over time and are now managing people. I’m happy that I was able to provide them with initial tools and experience because the first steps in this direction are usually the hardest.”

Join the Conversation: The Ortus Club’s Executive Network

As Maxim Donde notes, the fastest way to learn is to share thoughts and experiences within a community. In the C-suite, doing it alone is a recipe for stagnation. Success in the modern IT landscape requires the kind of high-level executive dialogue found at The Ortus Club’s executive roundtables. These curated environments allow leaders to discuss AI integration, scaling challenges, and strategic peer exchange without the pressure of a sales pitch.

As Maxim Donde highlights throughout this conversation, scaling technology organisations requires constant learning and adaptation. The fastest way to accelerate that learning is often through peer dialogue and the exchange of experiences with leaders facing the same pressures around AI adoption, lean teams, and technical scaling.
